Black Friday and Cyber Monday remain the single highest-stakes revenue window of the year for anyone selling online. This year, the tools for getting ready have changed faster than the calendar has. A CRM lifecycle program that used to take a data team three to six months to design, segmentation logic, welcome flows, abandoned cart sequences, win-back campaigns, can now be prototyped with AI in a matter of days. That shift is real, and it is worth using.
The data behind the stakes
IAB Europe’s AdEx Benchmark 2025, published this month, puts European digital ad spend at EUR131.1 billion, up 10.5% year on year. Spain climbed to the fourth largest digital ad market in Europe at EUR6.7 billion, up 11.3%, overtaking Italy. Retail Media crossed 10% of total European digital ad spend for the first time.
One detail is easy to miss. In the report’s own methodology notes, email and CRM spend does not get its own line. It gets folded into “Display.” The channel that produces the highest ROI for most e-commerce operators, the one built on data you actually own instead of rented audience access, does not register as a category in the industry’s flagship benchmark.
Where AI speed runs into a wall it cannot compress
That gap is where the AI advantage meets its limit. Building lifecycle flows fast is the easy part now. What still takes real time is the thing mailbox providers actually watch: sender reputation. Deliverability guidance is consistent on the numbers this year. Ramp-up for a new domain, IP, or ESP migration should start in September, not October. A new sending identity needs three to four weeks of gradual warmup before it can carry campaign volume. Re-engagement and list cleaning needs to start about three months out. Spam complaint rate has to stay under 0.3%, with the best senders holding under 0.1%. None of that compresses, no matter how good the AI is that built your segmentation.
We keep seeing a specific pattern. A team rebuilds its entire CRM program with AI over a long weekend, two or three weeks before Black Friday, then pushes it live at full list volume for the first time during the campaign itself. Gmail and Yahoo’s bulk sender systems read that sudden spike as a red flag, not a promotion. Inbox placement drops exactly when the revenue is on the line. The build was fast. The trust it needed was not there yet.
This is not an argument against using AI to build faster. It is an argument for building faster on a foundation that has been compounding for months, not one you are laying down the same week you need it to hold weight.
